Your AI Ad Visuals Don’t Have a Quality Problem. They Have a Consistency Problem.

by | Aug 6, 2026

If you’ve been using AI to create your ad visuals and something still feels off, I want to save you a lot of second-guessing. The issue probably isn’t that your images don’t look good enough. It’s that they don’t look like you, and they don’t look like each other.

That’s a very different problem. And it’s a fixable one.

For years, the problem with AI images was quality. Wonky hands, illegible text, that plasticky sheen you could spot a mile off. That era is somewhat behind us if you’re directing your AI tools effectively. The tools you already have, ChatGPT, Gemini, Claude, Canva, can now produce visuals that are genuinely good enough to run.

So the goalposts have moved. The question is no longer “is this image good?” It’s “do these images look like they came from my business, and would someone recognise them as mine if they showed up in their newsfeed?”

Why We Suddenly Need So Much Creative (and Why That’s a Trap)

Here’s the reality of advertising right now… Meta Ad campaigns with five to ten creative themes beat the ones without. The platforms want variety. Different people get hooked by different angles, different images, different stories. Volume and variety win, not the biggest budget.

Great in theory. A bit of a nightmare in practice.

Because who has time to hand-make ten pieces of creative for every campaign? Not me. And also, nobody else I know either. And this is where a lot of time-poor business owners get stuck. You know you need more creative. You don’t have the hours, the designer, or the budget to produce it. So you don’t bother advertising at all.

AI solves the volume problem beautifully. You can now generate ten visuals in the time it used to take to brief one.

But volume without consistency is its own kind of disaster. Now you’ve got ten ads that all look like they came from ten different businesses. You’ve technically fed the algorithm what it wants, and in the process, confused every human who now gets to see your creative mess.

Consistency Is the Thing That Actually Compounds

Let me tell you why this matters more than almost anything else in your ad creative.

When someone scrolls past your ad, they rarely act the first time. Or the second. Marketing works because of repeated exposure. The more often someone sees you, your content, and your offers, the more familiar you become, and familiarity is what earns attention and trust.

But that only works if they realise it’s you each time.

If the ad for you that they see on Monday, Wednesday and Friday all look like different companies, every impression starts from zero. You’re paying to introduce yourself over and over, and never getting to the part where people actually remember you.

When your visuals are consistent, something better happens. Each ad builds on the last. Someone sees you Monday, half-registers it. Sees you Wednesday, thinks, “oh, them again.” Sees you Friday, and now you feel established, familiar, trustworthy. Same ad spend. Completely different result.

That’s the compounding effect of consistency. Your creative stops being a series of one-off introductions and starts becoming a brand people recognise. And recognisable brands are the ones that get remembered, and eventually chosen.

So consistency isn’t the boring, nice-to-have part of your visuals. It’s the part that decides whether all that volume you’re producing actually adds up to anything.

But it’s not just consistency between campaign creative, it’s also consistency within individual AI-generated creative in terms of characters, products and environment that are still catching people out. Particularly in terms of video.

You’ve Trained AI on Your Voice. You Just Forgot the Other Half.

I‘ve been banging on about this for some time now, and it’s great to finally see that businesses are finally doing the work required to train their AI tools on who they are. You’ve built a brand DNA. Maybe a personal DNA if you’re a personal brand. You’ve documented your brand voice so your captions and emails actually sound like you and not like a robot.

That’s brilliant. It’s exactly what you should do.

But I’m not seeing many businesses do the same thing for the *visual* side of their business. You’ve taught AI how you sound. You’ve never taught it how you look.

So when you go to generate an image, AI is guessing. It has no idea what your colours are, what mood fits your brand, whether you lean clean and minimal or bold and punchy. Of course the outputs come back inconsistent. You never gave it anything consistent to work from.

The fix is a Visual Authority Framework.

Visual Authority Framework

It’s not complicated. It’s a clear, repeatable visual guide that tells AI what you want to look like online. Your colours. Your style. Any recurring characters or motifs. The look and feel that should show up in everything you create.

You don’t need a designer to build one. And once it exists, two things get easier at the same time. It’s easier for you to create on-brand visuals, and it’s far easier to train your AI to do it for you. Even if you’re still choosing stock images, you finally know which ones are actually right for your brand.

Quick proof, and you may have already noticed it. Every single image and video in this blog post was AI-generated based on my Visual Authority Framework. Notice how they all sit in the same colour palette and have a consistent style. That’s not luck. That’s a framework doing its job.

How to Make AI Hold Your Look Across Everything

A Visual Authority Framework sets the overall look. But when you get into specific characters, places and video, you need to lock things down a bit tighter, or AI will happily change details on you between one image and the next.

Three simple tools that help you lock in consistency…

A character consistency sheet locks one character’s, or one product’s, look so they stay identical across every shot. This is how I keep Sparky, my AI owl, looking like the same owl whether he’s facing forward, turned to the side, or mid-frown. Train your tools on that once, and every image and video you generate afterwards holds together.

An environment consistency sheet does the same for a location. It locks the geography, the landmarks and the lighting so the setting never drifts scene to scene. I built the “before” and “after” versions of Sparky’s office this way, prompting with visuals rather than words, which is precisely how my Sparky video (above) managed a full transformation while staying visually consistent.

A storyboard sheet plans a scene shot by shot, so you’ve built the continuity in *before* you generate a single second of footage.

You create these once, feed them to your AI tools, and then the tools produce the actual creative for you, on brand, again and again. You do the visual thinking up front so the volume you produce afterwards is consistent by default.

Creating Visual Consistency

Aim for Perfection, but Please Don’t Wait for It

One honest word of caution, delivered lovingly.

When you’re working with AI visuals, aim for perfection, don’t expect it, and whatever you do, don’t hold out for it. That last one will eat your life.

That little Sparky video I mentioned? I could pick five or six things I still wasn’t happy with. But I’m the only one that ever notices. These things play fast, they play small, and viewers are not studying them the way you are.

Consistency matters far more than perfection. A recognisable ad with a tiny imperfection will out-convert a flawless ad that looks nothing like the rest of your brand. Every time.

You’ve Probably Already Got What You Need

Here’s the part that should take the pressure off. You don’t need a fancy new tool stack to do any of this.

Start with what you’re already paying for. ChatGPT, Gemini, Claude and Canva will take most people a very long way. Build your consistency sheets, generate multiple options, then tidy up the results in Canva with tools like background remover, magic edits and resizing. Move to more advanced kit later, once you’ve squeezed everything you can out of the tools already sitting in your browser.

Because the businesses that win with AI ads aren’t the ones with the biggest budgets, the best designers or even the best tools. They’re the ones who show up looking unmistakably like themselves, over and over, until people remember them.

That’s the whole point of consistency. It’s how you get recognised. And getting recognised is how you get chosen.

A Quick Note on AI Disclosure

Before I finish up, let me point out the elephant in the room. AI Disclosure…

Meta requires advertisers to disclose AI-generated ad content, and in 2026 that requirement is actively enforced, with undisclosed AI now one of the leading reasons ads get rejected or relabelled. The focus is on identifying and calling out realistic content that is trying to pass off as real life. In other words, synthetic people, AI-altered product demonstrations, and photorealistic or realistic-sounding audio.

Minor touch-ups (a Canva magic edit, lighting or background clean-ups) generally don’t need disclosing, and clearly stylised or animated work that isn’t passing itself off as real sits in a lower-risk category. That said, Meta doesn’t penalise you for disclosing, so when there’s any doubt, disclose. It’s the safe call. Policies change, so check Meta’s current advertising standards before you publish.
